10 Questions to Ask a Cybersecurity Vendor Before You Sign

3 October 20254 min read

Most cybersecurity vendors will tell you they're the best fit for your business. The way to find out if that's true is to ask the right questions - and listen carefully to the answers.

Here are ten questions worth asking every cybersecurity vendor before signing a contract.

1. What experience do you have with organisations like ours?

Ask specifically about businesses of your size, in your industry, and with your type of environment. A vendor who has worked extensively with ASX-listed financial services firms will have very different strengths to one whose sweet spot is 50-person professional services businesses. You want a provider who has solved your specific problems before.

2. Who will actually be doing the work?

Sales teams sell. Delivery teams deliver. Ask to meet the people who will work on your account - the lead consultant, the account manager, the analyst. Ask about their experience and certifications. Bait-and-switch is common in the industry: senior talent wins the deal, junior staff do the work.

3. What does your methodology look like?

A credible vendor should be able to describe their methodology clearly without resorting to vague claims about being 'comprehensive' or 'cutting-edge'. Ask what frameworks they follow - MITRE ATT&CK, OWASP, NIST - and how they adapt their approach to your specific environment.

4. Can I see a sample deliverable?

Whether it's a penetration test report, a risk assessment, or a monthly MSSP dashboard - ask to see what you'll actually receive. The quality of deliverables is one of the clearest differentiators between providers. A vendor who is reluctant to share samples is often hiding the fact that they're not proud of them.

5. How do you handle incidents during an engagement?

Ask what happens if the vendor discovers an active breach while conducting a penetration test or security assessment. Do they have a defined protocol? Who do they notify and how quickly? A vendor without a clear answer to this question may not have thought through their obligations.

6. What are your data handling and subcontracting arrangements?

Ask explicitly: where is our data stored, who has access to it, and do you use subcontractors? For Australian businesses handling personal information, the Privacy Act creates obligations around how vendors process that data. You need to know if your vendor is sharing data with offshore third parties.

7. What certifications do your staff hold?

Ask for the specific certifications held by the staff who will work on your engagement. Relevant credentials include CISSP, CISM, CREST, OSCP, and for cloud work, AWS/Azure security specialisations. Company-level accreditations matter less than individual competency.

8. How do you stay current with the threat landscape?

Cyber threats evolve constantly. Ask how the vendor keeps their team's skills and threat intelligence current. Do they participate in red team exercises? Contribute to research? Follow the Australian Cyber Security Centre (ACSC) advisories? A vendor who can't answer this clearly may be running on outdated knowledge.

9. What does success look like, and how will you measure it?

Ask how the vendor defines a successful engagement. What metrics will they report on? How will you know if the service is working? Vendors who can't articulate measurable outcomes are often selling activity rather than results.

10. What are your terms for early termination?

Ask about exit provisions before you sign. Multi-year MSSP contracts with restrictive termination clauses can trap you with a provider that isn't performing. Understand the notice period, any financial penalties, and what data handover looks like at the end of the engagement.
